THE PROPRIETARY FRAMEWORK

The Culture-Brand Axis™

The strategic framework that aligns who you are with how your organisation performs.

The Culture-Brand Axis is a four-phase framework created by Richard Sauerman that turns the provocative question “Who are we, really?” into a measurable business advantage. Built from 40 years of real-world consulting, it is the methodology Richard has used with more than 200 organisations. It moves through four critical phases: Discovery, Strategy, Identity and Launch.

What It Is

Most brand work starts with a logo. Richard starts with the human reality.

The Culture-Brand Axis is the central anchor for organisations navigating growth, change or disruption. It operates on one undeniable truth: you cannot build a powerful, defensible external brand until your internal culture is completely aligned with it. Identity is the axis. Everything else rotates around it.

The framework takes you from raw, unfiltered self-knowledge all the way to a brand that is actually lived by your people, not just declared in a marketing brochure. It is the backbone of every keynote Richard delivers, every consulting engagement he runs, and the scored assessment below.

Absolute clarity

One set of words your entire leadership team can repeat: what you actually stand for, and why it matters.

An operational blueprint

Not a one-off workshop high. This is the process behind transformations at QBE, IQumulate and Sunnyfield: a system your organisation keeps using long after Richard leaves the room.

A measurable baseline

Through the full Axis Diagnostic, “culture” and “brand” stop being soft, ambiguous concepts and become a score you can track and move.

The Four Axis Phases

From unfiltered truth to a brand that is actually lived.

Each phase answers one specific question and hands you one tangible deliverable. Skip a phase, and the whole axis wobbles.

01

Discovery

THE QUESTION: WHO ARE YOU, ACTUALLY?

Transformation cannot start with strategy; it must start with truth. This involves real, unvarnished conversations. For an organisation, it means structured interviews across leadership, sometimes six people, sometimes forty, uncovering what is actually happening versus what the corporate narrative claims.

YOU GET → An honest Discovery Report: the unfiltered truth about where your culture and brand sit right now.
02

Strategy

THE QUESTION: WHAT DO YOU ACTUALLY STAND FOR?

A strategic “straw man” is pressure-tested with key stakeholders, then opened to the full leadership team in a consensus workshop. This surfaces what everyone privately disagrees on and resolves it live, in the room. When markets disrupt, strategy must pivot, but identity remains fixed.

YOU GET → A Business Brand Blueprint, rigorously debated and explicitly signed off by the entire leadership team.
03

Identity

THE QUESTION: HOW DOES THAT TRUTH LOOK AND SOUND?

The Blueprint becomes the creative brief. This is where identity becomes something people can see, read and feel. But it is less about picking corporate colours and more about ensuring the way you show up matches the truth underneath it.

YOU GET → A visual and verbal identity, built into guidelines, that stops pretending and matches your core reality.
04

Launch

THE QUESTION: HOW DOES THIS BECOME REAL ON A MONDAY MORNING?

A brand isn’t launched in a marketing campaign; it is launched every day through employee behaviour. This phase activates Brand on the Inside (behaviours, culture, commitments) and Brand on the Outside (market positioning, sales) simultaneously.

YOU GET → A brand that is lived, not just announced, backed by a scheduled Brand Follow-Up at 90 days and six months to prove the change stuck.

01 / Discovery
Our people could describe who we are in one sentence, without checking the website.
02 / Strategy
If you asked five people in our leadership team what we stand for, you’d get the exact same answer five times.
03 / Identity
The way our brand looks, sounds and presents itself perfectly matches the reality of how we operate.
04 / Launch
Our customers can explain why we are different without ever mentioning price.

1 = not true at all · 5 = completely true

What comes next? A short, unfiltered conversation with Richard about your score, and where your actual operational gaps are.

Free, no obligation. Richard looks at your score himself before the conversation, so it’s not a generic sales call.

One Model · Two Scales
For the CEO

This conversation starts with you, not your marketing team. Richard works directly with the person who actually writes the cheques and drives the culture. It is the same Discovery conversation he has with any chief executive: where the business really stands, and what is actually getting in the way of performance.

For the organisation

For teams and cultures where brand strategy and people strategy need to become the same thing. The Culture-Brand Axis is run at scale: Discovery across leadership, Strategy built and owned in the boardroom, Identity made tangible, and Launch activated inside and outside the business.

unfiltered FAQ

Honest answers, before you ask.

What is the Culture-Brand Axis?

The Culture-Brand Axis is a four-phase framework created by Richard Sauerman for aligning an organisation’s external brand promise with its internal culture. It moves through Discovery, Strategy, Identity and Launch, and each phase answers one question and hands you one deliverable.

What are the four phases?

Discovery asks who you are, actually, and delivers a Discovery Report. Strategy asks what you actually stand for, and delivers a Business Brand Blueprint. Identity asks how that truth looks and sounds, and delivers a visual and verbal identity built into guidelines. Launch asks how it becomes real on a Monday morning, through Brand on the Inside, Brand on the Outside and Brand Follow-Up.

How is it different from a standard brand strategy?

Most brand work starts with a logo or a market position. The Axis starts with the human reality inside the organisation, because you cannot build a powerful external brand until your culture is aligned with it. It ends with the brand lived by your people, not just declared in a brochure.

Is this actually free?

Yes, in full. The four-question assessment is free. The conversation with Richard is also free. It exists to work out whether there is a real opportunity to help, not to sell you something on the spot. The only thing that costs money is a formal Brand Consulting engagement, which is a separate decision made later with a clear scope in front of you.

What happens to my answers?

They calculate your score and give Richard actual context before your conversation, so he doesn’t waste your time with generic advice. Your details aren’t shared or sold.

Is this just for massive corporations?

No. The Axis framework scales. It works just as effectively for a solo founder as it does for a multinational. The questions are the same; only the execution changes.

What if my score is terrible?

That is the most useful result you can get. It means you finally have a specific, nameable place to start fixing the problem, rather than just a vague feeling that your culture is off.

What does it cost if I do nothing?

More than the assessment and the conversation combined. Doing nothing about a brand that has drifted from reality has a hard cost: confused market positioning, a culture that quietly stops believing its own story, and competitors who are doing this work while you aren’t.
